Design the decision at receipt

Connect the return authorization to the original order and identify the item at receipt. Capture the reported reason separately from the condition found during inspection; they answer different questions. Define condition grades and approved routes for restocking, repair, resale, recycling or disposal where appropriate. Product safety, hygiene and other applicable requirements must govern eligibility. Give exceptions a named owner so uncertain items do not accumulate in an untracked corner of the warehouse.

Measure recovery after the costs

A resale price alone does not show whether a recovery route is worthwhile. Compare expected proceeds with collection, transport, inspection, repair, repacking and selling costs. Include the time until an item becomes available again and the risk of a further price reduction. Group products with comparable handling needs, then evaluate the actual result of each route. Keep refund processing and physical disposition connected, while preserving the distinct controls each process requires.

Send the learning upstream

Use consistent reason codes to distinguish fit, description, damage, fulfillment errors and customer preference when those categories are relevant. Compare reported reasons with inspected evidence before drawing conclusions. Share recurring patterns with product, packaging, fulfillment and customer-service teams. Improving descriptions or packing instructions can be as operationally valuable as speeding up receipt. Review both return cycle time and avoidable return causes; faster processing cannot by itself fix a recurring source problem.

The practical takeaway

Takeaway: Link each returned item to a controlled disposition decision and measure the value recovered after processing costs.
