Start with the packaging layer

A product unit, a bundle and the outer packaging for a customer order can have different specifications. Name the layer and list what it contains, including quantities and variant combinations. Define the protection needed for the intended handling and route, and identify questions that require specialist assessment. This is a suggested handoff workflow, to adapt to the product and operating arrangement. Its purpose is to carry an agreed specification into production and fulfilment.

Describe a pack that someone can reproduce

Record the material, box or mailer style, internal arrangement, cushioning, closures, labels and inserts. State which dimensions are internal, external or measured after final packing, with units and agreed tolerances where needed. Describe protection requirements separately from appearance. A photograph may show where an insert goes but cannot establish material strength or protection in transit. Record the evidence or assessment required for each property, and leave unresolved requirements visible instead of treating an attractive mock-up as a complete specification.

Tie each file version to its intended SKU

Give artwork and label files a stable reference, version and controlled location. Record the applicable SKU, variant, bundle, market and language; include the packaging layer so that a unit label cannot be confused with an order-carton label. Identify the approved production file and any superseded files. GS1 distinguishes trade-item identification from logistics-unit identification. That distinction helps describe the object being recorded; an identifier alone does not approve artwork, establish packaging suitability or authorize shipment release.

State exactly what the sample decision covers

Link sample photographs or a retained physical sample to the specification and file versions examined. Record who reviewed them, when, what was checked and any conditions. Separate layout and colour acceptance from dimensions, fit, material or protective-performance checks. A photo approval may cover artwork placement only. Before bulk work starts, ask the supplier or packing team to confirm which approved versions it will use and whether the production process or materials differ from the sample. Record any additional review required for those differences.

Make the version cutover explicit

Assign a specification owner and a person authorized to decide changes. Agree a change deadline and an effective order, batch or production date; communicate the same cutover to the supplier, warehouse and fulfilment team. Record what happens to unused old boxes, labels and inserts, and remove superseded files from the active production location while retaining an identifiable history. If a late change is proposed, document the affected stock, orders, decision and next action. Do not assume that sending a new artwork file also stops use of old physical stock.

Example: version B arrives with version A inserts

This is a fictional example, not a customer result. Version B changes the order insert; the box stays the same. The agreed cutover applies to batch 24, but the warehouse receives that batch with version A inserts. Identify the affected quantities and locations, separate them and hold the affected stock from fulfilment pending review. The named owner checks the cutover and approval evidence, then records a decision: approve a defined exception, rework using version B inserts, or keep the hold while a question is resolved. State who may release the stock and what evidence is needed. After any rework, record the quantities and verification performed. None of these labels by itself proves product quality or regulatory compliance.

Keep a minimum specification record

A compact record can contain: specification ID and version; owner and approval status; packaging layer; product, SKU and variant scope; market and language; contents and quantities; packaging material or component reference and revision; material, pack style, cushioning and closure; dimensions, units and tolerances; label, insert and artwork file references with versions; sample evidence and the exact approval scope, reviewer and date; production confirmation; change deadline and effective batch or order; disposition of superseded stock; open questions and hold, approval or rework decisions. Link the record to the order or batch so the next team can retrieve the same version.

Confirm the final pack before billing measurements

Before dispatch, reconcile the actual packed contents, outer packaging, cushioning and inserts with the effective specification. Record any accepted deviation and its authorization. Measure the final parcel’s external dimensions and weight using the agreed method, then confirm the relevant service’s billing rules separately. If a version change alters the box, filling or pack arrangement, reassess the measurements rather than carrying forward the sample’s figures. Keep the measurement record tied to the specification version and shipment so a later size or charge question can be traced to the pack actually dispatched.

The practical takeaway

One retrievable specification should explain what to pack, which version applies, what was approved and who can resolve a mismatch.
