Follow the operating model, not the platform label

China-linked cross-border commerce connects merchant inventory, platform allocation and overseas delivery. Cainiao says its support for AliExpress Choice combines chartered flights and overseas warehouses. This illustrates multiple fulfilment pathways within one ecosystem, rather than a single model for all Chinese platforms. Analysis: overseas partners should ask where inventory sits, who releases orders and who owns exceptions. Platform branding alone does not reveal which company controls the shipment or the service commitment.

Separate direct shipping from destination stock

A direct parcel model connects each customer order to an international movement. Destination fulfilment moves inventory before the order and uses local picking and delivery afterward. Cainiao describes overseas warehousing and distribution for Chinese manufacturers and brands. Analysis: these pathways shift different workloads to gateways, warehouses and carriers. Forecast both replenishment movements and consumer parcels. A reduction in direct imports can coexist with continuing local delivery demand when merchants reposition inventory; neither measure alone describes the complete business.

Allocate stock by product and uncertainty

Destination inventory can shorten the distance after purchase, but ties up capital and creates storage and obsolescence exposure. Compare product margin, demand variability, size, replenishment reliability and return probability. Use a common total-cost model covering inbound freight, inventory carrying cost, handling, local delivery and unsold stock. Start with stable products and a bounded inventory commitment; retain another route for uncertain demand where practical. Measure stockouts and ageing alongside delivery performance so apparent speed does not conceal weak inventory economics.

Make carrier handovers contractual and visible

For an overseas carrier, the useful forecast specifies injection location, dispatch window, dimensions and postcode distribution. Agree label standards, electronic manifests, acceptance events and responsibility for missing or damaged parcels. Distinguish a warehouse dispatch scan from physical carrier acceptance. Test promotion days and replenishment delays before offering additional capacity. Merchants and supply-chain teams should map each exception to an owner, including the response deadline and evidence needed to resolve a claim across organisational boundaries.

Design returns before expanding sales

Cainiao lists return management among its overseas local capabilities. That is a provider description, not proof that every country, merchant or product has the same coverage. Analysis: decide where a return is received, inspected and routed for resale, consolidation or another authorised disposition. Compare the recoverable product value with transport and processing costs. Define refund triggers, inventory status and customer communication. A local return address helps only if inspection capacity and stock reconciliation can support the promised experience.

Evaluate the complete fulfilment cycle

Run a destination pilot with comparable service commitments across the available models. Track order-to-delivery performance, failed deliveries, inventory ageing, return processing time and contribution after refunds and claims. Review performance by product and route rather than one platform-wide average. Check contractual coverage before treating advertised capabilities as committed service. Scale the model when demand, handover reliability and recovery economics support it, and revisit the choice as inventory placement or platform allocation rules change.

The practical takeaway

Takeaway: Choose direct shipping or destination fulfilment by product and total cycle economics, with clear carrier handovers and a workable returns operation.
