Distinguish the operating models

Chinese logistics companies do not share one overseas model. SF International advertises express services; KLN, formerly Kerry Logistics, describes freight forwarding and integrated logistics; Cainiao describes local delivery with partners. Their official disclosures establish different service roles. An overseas buyer should therefore examine the specific product, country and contracting entity. A familiar brand does not establish who operates every vehicle, warehouse or delivery route, or which services are available in a particular postcode.

Read competition at the local level

Expansion can put a provider in competition with a local carrier for merchant accounts while creating demand for that carrier's delivery capacity. This is a commercial scenario to test, rather than a universal market outcome. Separate dense urban parcels, remote deliveries, business consignments and returns. A new hub may change the economics of some lanes before others. Local operators should assess whether the better opportunity is direct sales, contracted delivery, collection services or a combination.

Assign an owner to each handoff

Map pickup, consolidation, international transport, clearance, domestic injection, final delivery and returns. For every stage, identify the operational provider, the customer-facing contract and the team that resolves an exception. Agree how acceptance is recorded and who starts the investigation when a scan is missing. Contractual liability and insurance require a separate review. Operational ownership should still be clear enough that a merchant receives one coordinated response when a parcel stops moving.

Connect events as well as parcels

A physical transfer can succeed while the customer loses visibility. Link the merchant order, international shipment reference and local tracking number before launch. Align event meanings, timestamps, delivery-attempt codes and proof-of-delivery access. Test address corrections, failed delivery and a return that crosses providers. Give each partner an escalation route and an agreed response window. A dashboard becomes useful when its events trigger action, especially around the first overseas scan and the final delivery attempt.

Compare the complete commercial offer

Review charges for collection, handling, linehaul, remote areas, dimensional weight, unsuccessful delivery and returns alongside the base price. Identify which border-related costs are included and who handles clearance. Compare like-for-like parcel profiles and service commitments. For local partners, assess volume concentration, settlement terms and the cost of peak staffing. Additional inbound volume can improve route density, but a contract dependent on one large customer may also narrow future negotiating options.

Pilot the relationship before expanding

Choose a defined lane and postcode group, then compare actual cost, delivery performance, tracking continuity and exception resolution against the current service. Include a promotional peak and a sample of returns. Review the results with both the contracting provider and its operating partners, using the same shipment-level evidence. Expand where the economics and accountability are proven. Maintain a workable alternative for critical shipments, with capacity and onboarding arrangements agreed before a disruption occurs.

The practical takeaway

Takeaway: Evaluate China-linked networks by service and lane, and make every handoff commercially, operationally and digitally accountable.
